Top 5 Mistakes of Virtual Team Leaders


MISTAKE # 1:  Assuming online collaboration is better than face-to face. It's not.

Avoid this by helping everyone upload their photos and encourage personal interaction (private message or phone) that reminds members that they are sharing ideas with real people, not just sharing ideas. Also, use real names only, no nicknames or avatars.
MISTAKE # 2:  Assuming everybody wants to share everything with everyone.  They may not.
Avoid this by allowing members to interact through private channels as well as in subgroups if they wish.
MISTAKE # 3:  Assuming everyone will hit the ground running on day one. Progressive engagement wins the day. Crawl, walk, run.
Avoid this by not asking members to do everything at once.  Start by simply asking them to upload their photo. Then maybe complete their bio. Eventually, they will post their first question or reply with their first answer post.
MISTAKE # 4:  Assuming your group agenda is the only agenda. Even in groups with a clear purpose, each member has their own specific needs that need to be met individually as well.
Avoid this by encouraging members to post their own personal objectives. As a group leader you should be aware of these objectives and realize that some may best be met by resources outside the group as well as within.
MISTAKE # 5:  Typing with emotion of the moment. You may not feel the same way by the time another group member reads your post.
Avoid this by re-reading all posts (and emails) before you hit send.

Successful Teamwork Facilitators know the value of addressing Personal Balance because the payoff is so quick and so significant.

True story...

I was working with a team leader who was WAY out of balance. 

His marriage was on the rocks. 

His kids hardly knew him. 

His health was in the tank.

Creativity?  Forget it.

Sound familiar?

He tells me “I don’t have time for this Personal Balance stuff!  I’ve got a team to lead!  Come on!”

We worked on Personal Balance anyway.

As expected, he experienced significant benefits and so did his team.

Here are 3 key lessons to strengthening Personal Balance:

1. Understand this equation:  E + R = O

If a team (or leader) gets this equation then odds are in your favor.

Event + Response = Outcome

It's from Jack Canfield's book The Success Principles and here's the lesson:

Every outcome  you experience - whether it is success or failure, wealth or  poverty, healthy or illness, intimacy or estrangement, joy or frustration - is the result of how you have responded to an earlier event or events in your life.

This equation helps leaders understand there are no victims.  And victims?  They like to blame the event (like the golfer who blames her clubs or the course).

If you don't like the Outcome then change your Response.

And here's the trick:  Can you practice being 100% responsible for EVERYTHING you're experiencing in life WITHOUT the guilt? 

We'll explore this further during the training call (see below).

2. Tell the truth.

Leaders and teams that tell the truth are much more likely to experience Balance.

Initially, truth telling can make you feel out of balance.  But it's the only way.  It's a paradox. You've got to enter the woods to get THROUGH the woods.

In every area of our lives (public, private, home, work, etc.) the three things that most need to be shared are:

  • resentments that have built up
  • unmet needs and demands that underlie those resentments
  • appreciations

We'll explore this further during the training call (see below).

3. Know your top 3 True Values

You are your values.  If you are clear about your top 3 values then you will experience a HUGE competitive advantage.  Same holds true for teams.

Values are easily squashed by needs, shoulds and problems.  All are powerful distractions.

Values are the only sustainable basis for goal setting (true for leaders and teams).

Benefits of Orienting Around Values:

  • Goal setting is easier and goals can be reached more quickly.
  • Your life purpose and vision comes to you more clearly.
  • Fewer distractions occur with life becoming simpler and more rich.

An unhealthy relationship with money keeps you on the gerbil wheel  destabilizing team dynamics, especially if the leader isn't able to act as a truly calm and confident anchor.

The solution to this worry and disruption is a little elusive.  It tends to live in a realm that often doesn't get much airplay in business situations. Money issues, because they trigger our deepest needs around survival, love and acceptance, are at root spiritual issues and need to be faced first in the heart, before they are faced at deadlines or on spreadsheets.

Not Everyone Gets a Trophy: How to Manage Generation Y with Bruce Tulgan -- Leadership TeleSeminar Recording

I contacted David after reading the weekly Progress Notes of participants in IATF Leader As Coach Fast Track Program.

Having Integrity is crucial to experiencing long-term success both individually and as a team.

But, how does one "get in" Integrity?

I just Googled the phrase “integrity and teamwork” and there were 20,600 pages found!

With so many references to Integrity you'd think we'd all understand how to achieve it both personally and as a team.

I think I know what the challenge is...

Integrity work is deep (not superficial). 

You can’t get to integrity by using a “technique”.

Integrity can’t be purchased or faked.

Integrity is about alignment...

The ONLY way to experience integrity (and the benefits) is when there is alignment between who you are (at your core) and the behavior you engage in.

A team experiences integrity when there is alignment between it’s purpose/mission and the behavior (actions) of the team.

There is a direct correlation between the degree to which the team MEMBERS are "in Integrity" (personally) and the degree to which the TEAM is able to be "in Integrity".  In other words, you can't have a team that's in Integrity without the individual team members being in Integrity FIRST (no matter how fancy those motivational posters are hanging on your wall).

Remember Enron?  You got it.  That was flash-in-the-pan success.  Zero integrity.  House of cards.

When “Out Of Integrity”

  • Disturbances occur regularly
  • Others are blamed and criticized
  • We react rather than respond to others
  • Decisions and choices are difficult and lack clarity

When “In Integrity”

  • Fewer problems are experienced
  • Consistent feelings of peace and well being are present
  • One reacts to others very little
  • Decisions and choices are clear and easy

How does one get to integrity?

How does a team get there?

The answer to these questions is found in the “integrity equation” which states: 

No Unresolved Matters  +  Alignment  +  Responsibility   =  INTEGRITY

Leadership TeleClass: Reorient Around Your (Team) Values

Values.  Virtually every team (organization) has invested some time (perhaps significant time) determining their key values.

Here are the values of one very large and famous company: 

  • Communication
  • Integrity
  • Respect
  • Excellence

Do these represent your own organization’s values?  If yes, you should be concerned.

These are the corporate values of Enron as stated in the company’s 2000 annual report.

Oops.

Enron simply went through the motions of creating their organizational values.  Obviously, these values didn’t mean much.  The stated values were simply part of the amazing and deceitful scam they were running.

The organizational values Enron listed were in direct contrast with the personal values held by the management team.

The Enron leadership deceived themselves thinking a hollow set of organizational values would somehow save them from their own self-destructive personal values.

LEADERSHIP FACT

Before you can create a set of values for the organization you must FIRST identify / clarify your own personal values.

Why?

Your personal values are the building blocks that allow you to see the big picture and move forward with clarity.

Trying to identify and establish the the team’s core values without first identifying your own is like trying to drive a car while wearing sunglasses covered in mud.  It’s a huge distraction to say the least!

There is no other way

If you’re on a team and it’s time to identify the team's core values and you haven’t first done the work yourself then you risk ending up like Enron.  What would you expect driving with sunglasses covered in mud?

When you understand what it means to clarify and then reorient your life around your core values you’ll get what Patrick Lencioni (best selling author of “The Five Dysfunctions of a Team”) means when he says:

“When properly practiced, values inflict pain”.

Pain!?

Yes, pain.

Here’s what Lencioni says about real, meaningful and honest team values:

“They make some employees feel like outcasts.  They limit an organization’s strategic and operational freedom and constrain the behavior of it’s people.  They leave executives open to heavy criticism for even minor violations.”

In other words, operating from a solid and authentic set of values will set you (and your organization) apart and help you clearly define who you are and what you stand for.

And the ONLY way you’ll ever be able to have the strength to establish values like these is when you’ve done the work on a PERSONAL level FIRST.

It’s the Law of Correspondence:  As within, so without.

Strong leaders set healthy boundaries.

Weak leaders have no idea what boundaries are or how to establish and even extend them.

Boundaries are an imaginary line of protection that you draw around you. 

Boundaries are about what others CANNOT do to you or around you.

Boundaries help you define who you are and who you are not.

You set boundaries by stopping your or others behavior.

You extend boundaries by having courage.

Real Life example of extending boundaries:

When David Durovy, president of TapeResources.com, discovered that some of his customer service representatives were having trouble with abusive clients, he took care of the problem in a way that reflected the company's core values.  He fired the customers. 

"When you see one of the best [phone reps] in the industry crying after she gets off the phone you say, 'This isn't right". That was kind of a bold step, but it set a precedent and it gave our people here the confidence that we really cared about how they were being treated."

Ask yourself this: 

  • How do you feel about David’s decision to extend and enforce this boundary? 
  • How do you think David’s decision effects his team?
  • How do you think David’s customers are experience this boundary? 
  • What do you think it’s doing to David’s bottom line?

Yeah.  You know the answers.  That’s why boundaries are so powerful.  When you establish healthy boundaries as a team you are creating an environment where win-win is the natural outcome.

Raising Team Standards - - it’s the topic we danced around during the last TeleSeminar on “Extending Team Boundaries”.

True Story:

As soon as the class on Boundaries was over I received this email from a teamwork facilitator dealing with what seemed like a boundary issue (it wasn’t).  The facilitator writes:

…some of the staff perceive they can set their own boundaries regarding the work they can do/should do and threaten  grievances if those boundaries are crossed.  For instance - "Jill" might decide she doesn't want to participate in a meeting, so calls in "sick" on that day, or any other day when she doesn't want to do something.

This is NOT a Boundary issue.

This IS an issue of personal STANDARDS.

Definition

“Personal Standards” refer to the behavior and actions to which you are willing to hold yourself accountable. Simply put, your standards are how you’ve chosen to behave.

The staff person mentioned above has placed their entire focus on Boundaries and completely ignored raising their personal standards.

What will the team experience when team members raise their personal Standards?

  • Stuff you don’t want stops coming your way
  • The soul of the team reveals itself
  • You put up with less (and do so without efforting)

FACT: A team can only produce quality goods and services in a sustainable way when team members have high personal Standards.

Experiential Activities for Speakers -- How to engage your audience like never before

On April 18, 2007 I was a virtual guest speaker on the Coach University Special Interest Group (SIG) monthly meeting of professional speakers.  I was a "virtual" guest speaker because this group meets virtually using telephone conference technology that enables people from around the world to learn together in a live and interactive format.

I was asked to share experiential learning activities that would help speakers engage their audiences like never before.

I recorded the call and you can hear it now (link below).

I started off the call with a true story about how I was asked to deliver the opening message at a regional conference of the Association of Experiential Education.  The event planners wanted me to help conferees EXPERIENCE the power of coming together as community.  I share how I used a simple to lead teambuilding game that had the entire conference on their feet, sharing ideas, and working together as a team.

I also share how I worked with a professional trainer in need of an activity for his next multi-day workshop for auto mechanics.  He wanted an experiential exercise that would grab the attention of this group of men.  The activity had to set the tone for the entire workshop and act as a launching pad for all the content that followed. 

Towards the end of the call you'll hear me do some one-on-one coaching with one of the conference call participants who was looking for an activity she could lead in her next workshop.  She wanted an activity that was quick and easy to lead (no props) and really drove home the importance of how we look at things (perspective).

After all, everyone on the team had access to each other via phone (land line and cell), email, Blackberry.  He thought it wouldn’t matter that the team members lived so far from each other.

The team had an initial face-to-face - - a one day meet-and-greet session to review the specs for their assigned project.

The goal was clear:  develop a new marketing plan.

And then reality…

The team wasn’t acting like a team at all.  10 months had elapsed and there was nothing to show for their efforts.

Working with the team was like herding cats - - the team was all over the place.  Hard to lead.

Team members complained about the lack of face-to-face meetings and that the project appeared to have come to a halt with poor communication being the major problem.

The team’s sponsor needs results now.  Flying everyone in for another face-to-face seems like the only way out but the cost (time, money) is prohibitive.

TeleSeminar: Working Solo With Large Groups -- Strategies And Games For the Solo Leader

Large_groupImagine working with a large group all by yourself.

For me the first time my knees shook at the thought of working solo with a large group was when the number reached 30 people.  That may seem small for some but read on because it gets bigger.

This particular group of 30 people was from an insurance company and I was the only facilitator for a day of teambuilding.  I don’t know why I said yes to this but I did.  I was absolutely stressed because prior to this, the largest group I had worked with solo was 15 people.

30 people seemed like a HUGE group.  And I did it!

I learned lots including new ways to plan and activities that worked and a few that didn’t.

And then one day I said yes to working solo with a group of 45 people.

Eventually I felt comfortable saying yes to working solo with a group of 150 people. Have you ever been face to face with a 150 pairs of eyes looking at you to deliver bang up results for whatever topic. Can you imagine doing so successfully as opposed to using "just think of them in their underwear" tricks?

The fact is it can be easy and incredibly powerful to lead the energy of a large group.

I now lead activities with entire rooms full of people.

Each time I was scared.  And most importantly, each time I stretched and learned.

TeleSeminar: Unleash Your Ears - - Listening to discern what’s really going on with a team

Have you ever wondered what the difference is between a cracker jack leader of teams and one who drags?

When I first started out in this field I would observe skilled teamwork facilitators and wonder how they managed to help a team evolve so quickly. 

It was most evident in the discussions that followed the teambuilding games. These expert facilitators would hear things I didn’t and that’s because (I later found out) they had trained themselves to listen in a new way.

They were listening to the team to pickup on key pieces of information they would use to help the team make the required shift.

It all seemed very magical.  The group would talk.  The facilitator would listen.  A few pertinent and (sometimes) pointed questions later, the team was ready to move forward.

All because the facilitator was listening in a different way.

There are 8 key things to listen for when working with groups (or individuals).  They are subtle and yet powerful.  When you listen for them you will begin to be a much more effective leader and facilitator of teams.

TeleSeminar: The Flakey Five – Avoid creating another flakey teambuilding event with these five principles

Here’s a true flakey teambuilding story…

A software development company wants to do a teambuilding session during the semi-annual all staff retreat.  It’s a four day long event and the CEO has allotted three hours for the teambuilding session. That was red flag number one.  Three hours for teambuilding?

Rafting Red flag number two:  When I asked the CEO when the last team training event was, he had to pause and look at his assistant (also in the meeting) and they guessed it was two years ago.  “We went rafting” he said.  “Did you cover any training content?” I asked. “No.  All we did was paddle down the river.  It was fun.” 

The CEO was doing nothing to promote and advance a culture of teamwork among his staff of 150 people.  And his organization was feeling the pain.
